Background
Problem

Our custom icon system was inconsistent, hard to maintain, and lacked clear guidelines resulting in visual misalignment and design debt. We needed a scalable, well-documented solution, which led to a full migration to Untitled UI icons.

Solution

We audited the existing icon library, defined usage guidelines, and fully migrated to Untitled UI’s icon set, bringing consistency, reducing maintenance overhead, and aligning our system with the latest inbox redesign styling.

Role

As design manager, I led the full icon system migration, hiring and managing contractors, coordinating an internal team, and running three parallel work streams. I handled cross-functional comms, QA, and partnered closely with engineering to ensure smooth implementation.

Designing for scalability means making choices that work today and still hold up as the product grows in complexity, users, and use cases. It’s about preventing rework and giving teams a foundation to move faster later.
